AI-NATIVE ORGANIZATION DESIGN

Build a company where humans and AI work as one.

Workflows, decision rights and shared knowledge, redesigned — then governed agents built around one business function.

Start small, measure the result, and expand what works.

Operator-led by Majid Asghari Tabrizi — every claim on this site links to evidence you can inspect.

Operator-led. Evidence-first. Built to work beyond the slide deck.

COMPACT PREVIEW

One signal, two organizations.

Pick a signal and watch a traditional organization route it through handoffs — then an AI-native one resolve it under human authority, with the learning kept. The full interactive simulation lives on Explore.

01 · The problem

The new bottleneck is company latency.

In the traditional company, information travels at the speed of meetings. In the AI-native company, it travels at the speed of the system.

  • 01

    Decision latency

How long from an important question to a confident answer?

Answers are assembled by hand — reports, decks, meetings — and routed through management layers to reach a decision point that could have been instrumented.

  • 02

    Context latency

How long before the people — or agents — doing the work have what they need?

Knowledge lives fragmented across inboxes, documents, and heads. Every task starts with a hunt for context the company already paid to create once.

  • 03

    Coordination latency

How much of the work is work about the work?

Dependencies between teams are scheduled by meetings and managed by status-chasing. Coordination is treated as human labor instead of system behavior.

See the full five-latency taxonomy
  • 04

    Execution latency

How long from a decision to the work actually being done?

Approved intent queues behind busy humans. The routinized middle of the workflow — where most delay lives — is exactly the part machines execute best.

  • 05

    Learning latency

How long until an outcome changes future behavior?

Every incident, deal, and decision produces experience — which evaporates in retros instead of updating how the company operates.

02 · The system

The AI-native Organization OS.

Most companies adopt AI at the tool layer and hope the org absorbs it. The AI-native company runs on an operating system: structure, workflows, agents, and decision systems engineered as one model. Not a chart. A nervous system.

Shared knowledge

One living source of context: decisions, evidence, state.

Governed execution

Bounded agents that act inside explicit permissions.

Human authority

Named owners decide; gates stay reversible.

The full eight-layer model — with an accessible list view — lives on the System page.

Layer 03 / 08

Organization Control Plane

decision rights, escalation rules

The layer that routes work and decisions by rule: what escalates, to whom, with what evidence attached. Coordination becomes system behavior you can inspect instead of meetings you can attend.

  1. 01Governance & Accesswhat agents may do alone
  2. 02Human Authoritydirection, judgment, thresholds
  3. 03Organization Control Planedecision rights, escalation rules
  4. 04Workflow Layerprocesses as executable flows
  5. 05Agent Runtimewhere agents live and act
  6. 06Company Brainpersistent knowledge state
  7. 07Data Planeevents, metrics, documents
  8. 08Tool Layerinternal systems and APIs

When intelligence becomes cheap, the shape of the organization itself becomes a design decision: departments become workflows with oversight; meetings become rules.

03 · Learning

Signals in. Learning out.

Signals become decisions. Decisions become actions. Actions create evidence. Evidence updates what the company knows. The company learns.

  1. SIGNALevent, question, incident
  2. RETRIEVE STATEwhat the company already knows
  3. DECIDEagainst explicit decision rights
  4. AUTHORITY CHECKact alone, or human approval
  5. ACThumans + agents execute
  6. MEASUREoutcome recorded as evidence
  7. LEARNbrain state updates

INTELLIGENCE IS NOT AUTHORITY.

Four ways to rebuild

Compare the paths — scope and pricing are discussed after a diagnostic, never invented here.

AI-Native Opportunity Diagnostic

Find the function where the thesis pays first.

Who it is for: CEOs, founders and function leaders who suspect AI should change more than the tooling.

What you get: Current-state map of one function, a latency and routing scorecard, a recommended pilot with explicit assumptions, and what evidence would falsify it.

Discuss this path

Rebuild One Function

One function, redesigned end to end around humans and agents.

Who it is for: COOs and function owners ready to change how one function actually runs — support, reporting, sales operations, knowledge work.

What you get: A redesigned operating model for the function (workflows, decision rights, knowledge state), an implemented scoped pilot where mutually agreed, and a measurement plan.

Discuss this path

Agent & Intelligence Infrastructure

The governed machinery: brain, agents, routing, evaluation.

Who it is for: CTOs and engineering leaders who need agents that inherit procedure, respect authority, and stay observable.

What you get: System design plus engineering implementation scope: company brain with epistemic state, governed agent runtime, model routing, evaluation and observability.

Discuss this path

AI Transformation Partnership

Strategic and operational ownership, case by case.

Who it is for: Leadership teams that want a partner who has both restructured organizations and built the machinery.

What you get: Embedded leadership where appropriate: operating-model ownership, function-by-function rebuild sequencing, and the infrastructure to support it.

04 · Proof

The primitives were built before the thesis had a name.

Evidence levels: PUBLICLY VERIFIED = anyone can check it themselves (repo, live artifact) · OWNER-ATTESTED = stated by the operator, not independently audited · DEMONSTRATION = illustrative model, not a client result · ARCHIVED = preserved unchanged, no longer running.

One system is deliberately absent from this list: Smart Trader. Its market data stream froze on 2026-09-23; until it is verifiably live again, it stays archived under the builder profile — not presented as evidence.

THE OPERATOR · The person behind it

Hiring for a leadership role? Meet the operator →

Operator first, systems architect by necessity — two careers: restructured companies from the inside, and built the machinery an AI-native company runs on.

05 · Method

Start with one function.

Not a transformation program. One function, rebuilt end to end — then expanded. This is the entire method:

  1. 01

    MAP

the function as it actually runs — not the org-chart version

  2. 02

    REDESIGN

humans, agents, workflows, brain — one operating model, explicit authority

  3. 03

    BUILD

the domain company brain and governed agents — knowledge with state, authority enforced

Support, data & reporting, sales operations — routinized, knowledge-bound, measurable functions are the fastest place to prove latency collapse.

If your company were founded today — would you design it the same way?

Probably not.

Rebuild the company.
